Central innovation teams are a model well adopted in many industries, from Pharmaceuticals, where research and development budgets tends to be held by large business units dedicated to the purpose, to Banking, where there are likely to be a few smaller New Product Development teams. Even in Government, there's increasing reliance on central innovation teams to drive efficiencies and cost savings.

Understanding the reason is not difficult. Central teams are simple to establish, and very easy to measure compared to alternatives which rely on an "innovation culture". It is easy to point to such teams and say "here is how we do innovation". These are teams which make executives feel good about their innovation efforts, because when you can nominate specific individuals and assign accountability, you know things are being done.

Now, in this model, the innovation team is the group that decides how and when to innovate. They ordinarily control an investment budget of some kind, and are accountable for making investments that drive forward the innovation agenda. If they are any good at all, they will sign up to some big return numbers that can justify the investments they're making.

There is, however, a problem with a central innovation team that does everything. The problem is that in order to get more innovation, you are forced to add more people. In other words, central innovation teams do not scale well.

Frankly, for most innovations, the difference in effort required to get an organisation to do something radical, versus the easier incremental kind of innovation, is not all that great. You still have to do the influencing, the management of politics, and of course, find the money in order to get things progressed.

Incremental innovation, though it tends to be relatively risk free, doesn't really make big returns on a case by case basis. This means that innovation teams have to do a lot of simultaneous innovation before they can make a sizeable difference. With a central team, the fact is that a single incremental innovation will likely not pay for the time of the innovators.

By contrast, radical innovation has much better returns, though the risk level is much, much higher. For innovation teams, this makes it seem sensible to spend their time on radical projects. The rationale is easy to justify: do incremental innovations and never break even ever, or at least have the chance to break even if you do radical.

What is really needed, though, is a balanced portfolio approach to innovation coupled with significant inputs from customers and employees. Participatory innovation, as this approach is known when supported by a central team, is usually the best approach to making innovation work in large organisations. - 31963

It can be a challenge to modify the customs of a whole organization, particularly if the staff is large and spread over several locations. It is always helpful to review the strategies that other teams have found successful in the past. For example, consider the story of Adventist Midwest Health.

Adventist needed to start with straightforward, concrete steps that all 5,000 employees, spread over multiple facilities including hospitals, outpatient and support locations, could talk about and achieve.

A major goal was to correct patient's and patient's family's opinion regarding the quality of care they were receiving. The organization had always been dedicated to providing great medical care, but it often happened that the staff's focus on the task at hand caused the impression they were in a hurry and non-communicative to those they encountered during the day. While this was not correct, patients often expressed concern over the health care quality they were receiving as a result.

Adventist took on the challenge of becoming a more responsive organization that was committed to responsive communication with all parties, as it knew this was imperative to gaining the trust of patients and their families. It is common in many organizations to attempt to change the employee's behavior with a vague directive such as "be nice to people", but Adventist knew it was important to define manageable actions that would help them to reach that goal.

Consultants from the Studer Group helped the leaders of Adventist to implement the 10/5 Rule. Staff were trained to look any patient, staff member or vendor in the eye who was within ten feet, and to say "hi" to them if they were within five feet.

What resulted was that the entire staff had a model to strive for with a specific name. The employees would check each other on whether or not they were following the rule and kept each other accountable. Most agreed they didn't like to be corrected by a co-worker for failing to greet someone in passing, but acknowledged that the process resulted in a friendlier environment for staff and patients alike.

Since it was implemented, the 10/5 Rule has become a way of life at Adventist. It only took a month of using the rule before patients started commenting on the positive changes and employees began enjoying their work day more.

Lessons Learned

As a child, we naturally assume that our parents will be our leaders. At school, we expect out teachers to be leaders. As adults, every single day, there is an expectation of leadership from the many people that we come into contact with.

We expect our manager to make the right decisions and lead the company to success. We expect sales assistants to 'be in charge' for us so that we can select and pay for our goods. We expect the bank clerk to explain the state of our finances and to lead us through our financial transactions.

Wed expect leadership in others literally every day. But what of the leadership we expect from ourselves? If we expect leadership from those around us, shouldn't we shoulder some of the responsibility of leadership too? Shouldn't we be demanding that we are also a role model?

The only aspect a manager has to think about is what is happening in the organization that will effect his team that week or month depending on the frequency of the team briefing process.
